Lately, we’ve been hammering the Data Trust theme hard — highlighting the risks of combining AI with bad data, and how your CRM is likely hiding multiple versions of the truth.
Today, I want to zoom out and ask a more fundamental question: how do you actually know if you have a Data Trust problem?
There’s a nuanced way to answer this, but here’s a simple litmus test:
If a CEO or board member asks you a direct question about revenue, can you answer immediately — or do you start explaining caveats?
If you hesitate, ask someone to “pull a cleaner version,” or find yourself reinterpreting filters before you respond… you don’t have Data Trust.
Here are the three reports every revenue team should be able to read without qualification.
1. Sales Forecast Accuracy
Forecast reports mean different things to different people, so to be specific: I’m not talking about pipeline size or last month’s bookings. I’m talking about forecast accuracy — how often you land within ±15% of what you predicted.
That number exposes everything that matters about data integrity:
- Stage hygiene
- Close date discipline
- Commit category honesty
- End-of-quarter behavior
- How much leadership pressure distorts the numbers
If your forecast swings wildly quarter to quarter, that’s almost never a market problem. Process volatility is almost always the culprit.
And if your team explains every miss with a deal-by-deal story, you don’t have a reliable forecasting model.
2. Deal Push Rate
I’ve said it before: deal push rate is an underrated sales metric. The question it answers is simple: what percentage of deals scheduled to close this month actually move out?
Most CEOs aren’t tracking it. They know win rate. They have a feel for pipeline and bookings. But push rate tends to fly under the radar — which is exactly why it belongs on this list.
Without a clear read on push rate, forecast accuracy falls apart in ways that can be hard to see coming. Forecasts look fine until they don’t. Coverage ratios look healthy until they collapse. Sales velocity looks strong until revenue stalls.
Push rate measures behavior and process integrity. High push rate means your pipeline is inflated. Wild fluctuation means your stages don’t mean what you think they mean. And if it isn’t being measured at all, you probably won’t know why your forecast keeps missing.
3. Revenue by Source (Closed-Won, Not Just Leads)
Most CEOs can tell you how many leads marketing generated last month. Far fewer can tell you without qualification which sources actually produced closed-won revenue.
If I asked you what percentage of last quarter’s revenue came from paid search, how win rate varies by source, or where the next dollar of marketing spend should go — would your data let you answer? Or would the response involve a conversation about attribution methodology?
That hesitation matters. Capital allocation decisions are only as good as the data behind them.
Attribution degrades in ways that aren’t always easy to spot. Source fields get overwritten. Lifecycle stages get manually adjusted. Offline conversations never get logged. Deals get associated to the wrong contacts. Marketing influence reports get filtered to look better.
The dashboard still renders. But what’s underneath it is distorted — less an investment strategy than a moldable narrative.
Over time, spend drifts toward whatever feels productive rather than what’s provably productive.
A trustworthy revenue-by-source report does three things: it ties closed-won revenue to a stable, defined attribution model; it holds consistent lifecycle definitions across teams; and it reconciles cleanly with finance.
If your marketing team and your finance team can’t reconcile revenue attribution without a debate, the root cause isn’t a marketing failure — it’s a data integrity failure.
And if you’re layering AI-driven budget optimization on top of unstable attribution data, you’re scaling questionable investments.
The Opportunity Cost of Broken Data Trust
When CEOs don’t fully trust their numbers, decisions slow down. Hiring gets delayed. Marketing budgets get debated. Investment in growth starts to feel risky — not because the opportunity isn’t there, but because the signal isn’t reliable enough to act on confidently.
That’s the hidden cost of weak Data Trust. And layering AI on top of it won’t fix anything. It’ll just produce confident projections from flawed foundations.
What It Looks Like When These Reports Are Solid
When these three reports are stable, forecast variance is predictable and explainable. Push rate is measured, understood, and managed. Board questions get answered in minutes, not defended for half an hour.
If you can’t get there without caveats, filters, or follow-up analysis, something is breaking your Data Trust. And until that’s fixed, every forecast conversation carries more uncertainty than you probably want to admit out loud.
